Customers go quiet after a contractor estimate while they are still deciding. Price shock, a second bid, a spouse who was not home, financing, or a file that never arrived all look the same from the shop: no reply. Call until you hear a yes, a named no, or they ask you to stop.
This is the read for a 2-to-10 truck HVAC, plumbing or electrical shop whose change-outs, water heaters, and panel upgrades go quiet after the estimate goes out.
What silence after an estimate actually is
An unsold estimate is still open until someone sells it, dismisses it, or the customer approves it. No reply is a status on that list. It is not a reason.

The hold-ups that look like ghosting
There is no reliable public number for why replacement quotes go quiet. Keep the list short enough that a CSR will pick one.

“Thinking” is a stall. Ask what they are actually deciding, write that, and stay on the cadence until they say yes, no, or stop.
What to ask on the quiet ones

Day 0 confirms the file arrived. Days 2 through 7 name the hold-up: spouse, second bid, financing, timing, or repair instead. Day 14 closes the file. “I’m closing out open estimates and wanted a last look at 18 Maple. If you went another direction, no problem. I just need to mark it so we stop calling.”
Compare equipment, warranty, permit, and install scope line by line. Do not drop the price on the phone. Silence is a weak signal for a discount. You have not heard that the number is the problem.
If they already gave you a date, park it and call then. If nobody answers, leave a short voicemail with your name, the shop, the address, and a callback number. Do not pitch into the mailbox. Tonnage, line-set, or a different outdoor unit goes back to the advisor.

When to stop
- They said no, hired someone else, or asked you not to call. Dismiss it that day.
- They replied STOP, or they put you on their do-not-call list on the call. Honor it immediately.
- The FCC (updated 2026-02-27) prohibits telemarketing calls to the home before 8 a.m. and after 9 p.m. local time, and says telemarketers must comply immediately with a do-not-call request. This is not legal advice. Check with your own counsel.
Five attempts in two weeks, then a logged no-answer, ends this estimate. A year-old quote they bring up later is a new conversation.
Four ways shops actually get an answer
1. Work the open list every morning
Follow Up, quote reminders, Pipeline, or Pending. Highest dollar first. Right answer when someone is at the desk. It breaks the first week the notes go blank.
2. Present the number before you leave the driveway
Same-hour close from the person who wrote the quote. Best shot at a yes before the second bid lands. It stops the afternoon the advisor has three more houses, which is when the PDF goes out and the quiet starts.
3. Put a person on the list whose only job is the callback
Job posts from 2025 list a sales VA for estimate follow-up at about $700 a month and an estimator or lead converter at about $400 a month. You still hire, train them, and check that they ask what the hold-up is instead of logging “thinking.”
4. Use software that builds the daily call list from open estimates
Leave the FSM in place. Pull open estimates onto a call cadence so the office, or a caller working as the shop, actually dials and writes the ending down.
