How to close more HVAC system replacement estimates?

By the Escloser team · Last updated

Present two or three replacement options at the kitchen table while both decision-makers are there, put the payment options on the estimate before they see only the total, then call every unsigned change-out the same business hour it went out. Score replacements separately from repairs.

This is the close for a 2-to-10 truck HVAC shop whose change-outs, heat pumps, and furnace quotes go quiet after the visit.

What closing more replacements actually is

Closing more replacements is sold versus presented on change-outs. Not more leads. Not a higher service close rate from capacitor jobs sitting next to change-outs.

Move What it does What it is not
Two or three options in the house Turns yes-or-no on one number into which option A discount you invent at the table
Both decision-makers present The person who was not home is not a later maybe A second sit you require
Financing on the estimate A monthly number next to the total A rate you make up on the phone
Same-hour call on unsigned quotes Receipt check while the visit is still in their head Another reminder email
Named reason on every no Next month’s list can be counted Marking it lost because they went quiet

There is no reliable public number for HVAC replacement close rate. Sales blogs quote 25, 40, 52, even 80 percent. Those are vendor claims. Score it from your own FSM. How to measure estimate close rate is the formula.

Close it in the house when you can

The soonest close is still at the table. On r/hvacadvice, homeowners who get three quotes compare equipment, warranty, permit, and whether anyone ran a load calc. Leave a number and email the PDF later and they shop it that afternoon.

  • Both people who decide are in the room, or you set a time when they are.
  • Options are on the tablet, not a single total on a napkin.
  • Payment options from the visit are on the last page.
  • If they will not sign, name the hold-up and a next date before you leave the driveway.

A condemned heat exchanger on a no-heat call is a different presentation from a marketplace change-out with two other bids on the table.

ACCA’s Manual J (8th Edition, read 2026-10-12) is the national standard for sizing loads, required by national building codes and most jurisdictions. Matching the old nameplate is a guess. If the other bid skipped the load, that is a scope difference, not a cheaper system.

Present options, not one number

One price is a yes or a no. Two or three options is which change-out.

ServiceTitan’s best-practices playbook (updated 2026-07-11) tells shops to present at least three options, and tracks Options per opp with a threshold of 2. Housecall Pro has multi-option estimates (dated 2026-08-11). Jobber has optional line items (updated 2026-03-10) on select plans. Workiz Sales Proposals is a Feature Center add-on (read 2026-10-12).

Option What it is When they pick it
Good Like-for-like change-out, permit, disposal, matching warranty Budget, selling soon, or the system still runs
Better The option you actually want to install Most households, if the middle row is the real job
Best Higher efficiency, longer labor warranty, IAQ or duct work they already need Forever home, a comfort complaint, or a utility rebate that is actually on the quote

ServiceTitan’s Max estimates help (updated 2026-07-11) says customers choose the middle option most often, so put the job you want to sell in Better. That is their product language, not a close-rate study.

Do not pad a fake Best to make Better look cheap. Do not invent a same-day discount. A real rebate goes on the estimate with the program name and the date. Count the visit, not the three prices.

Put financing on the estimate

Sticker shock is the pause after they hear the total with no monthly number next to it. Leave the payment options the estimator already put on the last page. Do not invent a monthly payment on the phone.

ServiceTitan’s GreenSky help (updated 2026-08-06) says a prequalification request gets a decision without impacting their credit. Jobber’s Wisetack integration (updated 2026-10-01) automatically offers financing on residential quotes from $500 up to $65,000, and says checking eligibility will not impact the customer’s credit score.

Approved books the install. Pending gets a date. Declined stays open as the smaller option or a repair. How to follow up when the customer is waiting on financing is that callback.

When they have another bid

On r/hvacadvice, homeowners still collect two or three quotes on a change-out because the numbers swing so hard. On r/HVAC, shops still open the cheaper bid and find half the work.

Ask when the other quote lands. Call then. Line up equipment model numbers, warranty, permit, line-set, disposal, and whether anyone ran a load calc. Compare those lines, not the totals.

Do not drop the price because they went quiet. Silence is not a price objection until they say it. What to say when a customer needs to think about the quote is the question that names the hold-up.

If they hired someone else, log it and stop. If they never name a day, stay on the cadence.

Call the ones that left unsigned

The reminder email already went out. The call is the part that is missing.

How to follow up on HVAC estimates that haven’t closed is five live attempts: same business hour, then days 2, 4, 7 and 14. How soon should you call a customer back after sending an HVAC estimate? is the first hour.

The field-service app wins the reminder. Jobber’s quote follow-ups (updated 2026-08-06) on Connect and up email or text the client up to twice. Housecall Pro’s Pipeline automations (dated 2026-08-06) can resend the estimate. They do not pick up the phone or write down why they said no.

If nobody answers, leave a short voicemail with your name, the shop, the address, and a callback number. Do not pitch into the mailbox.

Stop if they decline, hired someone else, or ask you not to call. The FCC (updated 2026-02-27) prohibits telemarketing calls to the home before 8 a.m. and after 9 p.m. local time, and says telemarketers must comply immediately with a do-not-call request. This is not legal advice. Check with your own counsel.

How to track why customers turn down estimates is the reason you write when the row ends.

Four ways shops actually close more replacements

1. The comfort advisor closes at the table

Best first close. Both people, three options, financing on the page, a named hold-up if they will not sign. It stops the afternoon they have three more houses.

2. The office works unsigned change-outs every morning

A CSR opens Follow Up, awaiting response, Pipeline, or Pending, highest dollar first, and runs the cadence from the estimator’s notes. Right answer when someone is at the desk.

3. Hire someone whose job is the list

Job posts from 2025 list a sales VA for estimate follow-up at about $700 a month and an estimator or lead converter at about $400 a month. You still hire, train them on your price book, and check that they log a named hold-up instead of “thinking.”

4. Put the unsigned replacements on a daily call list

The open change-outs are already in the FSM. Someone still has to present options, put financing on the page, and call the ones that left unsigned. We make Escloser, which does this, so weigh that suggestion accordingly. Ask who is on the phone, and whether every no has a reason.

How to tell this week

Yesterday’s replacement visits should have two or three options on the estimate, payment options on the last page, a same-hour call if they did not sign, and a named hold-up or a booked install. If Friday’s open change-out list is longer than Monday’s, the reminders are sending and nobody is closing.

Filter last month’s estimates for replacements. Count presented, sold, repair-instead, declined, and still open with no call. Start with the blanks.

Frequently asked questions

Does presenting Good, Better, and Best close more HVAC replacements?

ServiceTitan tells shops to present at least three options and tracks Options per opp. Housecall Pro, Jobber, and Workiz all have a multi-option layout. There is no reliable public number for how much that raises replacement close rate. Score sold versus presented on change-outs from your own FSM, with the visit counted once.

Should I drop the price to close a replacement estimate?

No. You have not heard that the number is the problem. Ask what they are weighing. If it is a second bid, compare equipment, warranty, permit, line-set, and whether anyone ran a load calc. A different unit or a smaller option goes back to the estimator. Silence is a weak signal for a discount.

Should I count a repair in my HVAC replacement close rate?

No. Book the repair. Leave the change-out on file. Score the repair in the repair cohort and the replacement in the replacement cohort. Mixing them makes a high close rate out of small invoices sitting next to change-outs. One kitchen table with three prices is still one presentation.

Can a CSR close a replacement estimate, or does the comfort advisor have to?

The person who was in the house wins the first close when they can make it. A CSR can run the callback if the estimator's notes, options, and payment terms are on the ticket. A different unit or any new price goes back to the advisor. The CSR books, parks a date, and writes the hold-up down.
