What this hire actually is
A sales VA for estimate follow-up is a person whose job is the outbound list. They pull open change-outs, call as the shop, confirm the file arrived, ask what the homeowner is actually deciding, book the yes, park a next date, and write the reason on a no.
That is not a receptionist. It is not a comfort advisor. It is not the FSM reminder.

The call is a check-in, not a second sales visit. Read the estimator’s notes first. Confirm the file arrived. Ask whether they are stuck on price, the spouse, a second bid, financing, or a repair instead of the change-out. Book the yes. Park a date. Send tonnage and equipment back to the advisor.

The hire pays when last week’s unsold change-outs get a same-day call without you making it, and every no has a reason you can count.
When it is not
Skip this hire, or stop expecting it to close replacements, when:
- You wanted a closer, not a check-in. Tonnage, line-set, permit, or a different outdoor unit goes back to the comfort advisor. A VA who guesses on the phone is a liability.
- The notes are not in the job. What to say when a customer needs to think about the quote only works if someone wrote down price, spouse, second bid, financing, or repair-instead. On r/HVAC, shops still open the cheaper bid and find half the work. The VA cannot do that from a blank ticket.
- Nobody will train or check. You still write the script, grant FSM access, listen to calls, and look at the log. Hiring is not the same as owning the list.
- You mixed inbound overflow into the same seat. Peak season will eat the outbound list. Keep nights forwarded. Work Follow Up separately.
- You thought the reminder email was the gap. Jobber’s two quote follow-ups and Housecall Pro’s Pipeline resends never miss a day. They do not pick up the phone.
If they reply STOP, or they ask you not to call, stop that day. The FCC (updated 2026-02-27) prohibits telemarketing calls to the home before 8 a.m. and after 9 p.m. local time, and says telemarketers must comply immediately with a do-not-call request. 1. Run the FSM as designed
Work Follow Up, quote reminders, Pipeline, or Pending every morning, highest dollar first. Right answer when someone is at the desk. It breaks the first week the owner is in attics until 7.
2. The estimator calls from the truck
Same-hour check-in from the person who wrote the quote. Best first call. It stops the afternoon they have three more houses.
3. Hire a VA whose job is the list
Give them the open estimates, the script, US business hours, and a rule: equipment and price go back to the advisor. Listen to week-one calls. If inbound is already covered, do not add it to this seat.
4. Use software that builds the daily call list from open estimates
Leave the FSM and the answering service in place. Pull open estimates onto a call cadence so the office, or a caller working as the shop, actually dials. The hire is working when yesterday’s unsold change-outs have a same-day callback, thinking and financing have a next date, lost jobs have a reason, and Friday’s open list is shorter than Monday’s. If the VA’s week is full of inbound and the open list only grew, you hired a receptionist.
Open last month’s estimates in the FSM. Lay the open ones next to the phone. If a VA is going to own them, start them on that list. It already exists.
